Leading vs Lagging Indicators
Lagging indicators tell you the score; leading indicators tell you whether you are about to win or lose. The discipline is acting on the second long before the first moves.
Every sales metric is either a (it measures a result that has already happened) or a (it predicts a future result). The most common operational failure in sales is treating lagging indicators as the management dashboard. By the time revenue, , or has moved, the quarter is decided. The leverage to change the outcome lives 30–90 days earlier, in the leading indicators.
Senior leaders run the business on leading indicators and report on lagging ones. Junior leaders do the reverse — and are perpetually surprised by results they could have predicted weeks earlier.
Defining the two — with examples
Leading indicators are early signals that predict outcomes. They move first; the outcome follows.
- Qualified meetings booked this week → pipeline created in 4–6 weeks

Lagging indicators are final outcomes. They move last; they confirm what already happened.

Notice the structural difference: leading indicators are within the seller's control today; lagging indicators are the consequence choices made weeks or months ago. You can change a this week; you can only measure a lagging one.

Examples in B2B sales — pipeline vs closed revenue
The cleanest illustration is the relationship between pipeline created (leading) and closed revenue (lagging). With a 90-day :
- Pipeline created in January → closed revenue in April
- Pipeline created in February → closed revenue in May
If February pipeline collapses, March looks normal, April misses by 30%, and the in May identifies a problem that was already visible in February. A leader watching pipeline-created weekly intervenes in February; a leader watching attainment monthly intervenes in May, after the damage is done.
The same pattern holds across the :

Using leading indicators to adjust strategy early
The operational pattern that works:
- Pick 3–5 leading indicators that genuinely predict — not merely correlate. Validate against historical data: did movement in this actually precede outcome movement?
- Set thresholds — 'qualified meetings below 5/week' triggers a one-on-one; ' contacts below 3 per Stage 4 deal' triggers an account-plan review.
- Inspect weekly — leading indicators belong in weekly or pipeline reviews, not monthly business reviews.
- Act on early breaches, not late ones — a single week below threshold gets a coaching conversation; three weeks gets a structural intervention (territory review, pipeline-gen sprint, adjustment).
- Tie interventions to indicators — a rep with low qualified-meeting count needs coaching; a rep with normal meetings but low needs and -mapping work. Different leading indicators require different interventions.
Common mistakes — over-focusing on lagging metrics
- Monthly business reviews dominated by — the is the number; nothing said in the review will change what already happened. The conversation should be 80% leading indicators and intervention plans, 20% lagging accountability.
- Forecasting only on lagging deal- — a Stage 4 deal at 60% (lagging by stage definition) tells you nothing about whether the has been confirmed (leading). is the leading layer that should override .
- Coaching on closed-lost analysis — useful for next quarter, useless for the deal that already lost. The same coaching applied to leading indicators in-flight deals (engagement signals, gaps) saves deals before they lose.
- Hiring decisions based on lagging alone — a new manager joining a team with high may be inheriting hidden pipeline weakness; a new manager with low attainment may be inheriting strong leading indicators about to break through. Triangulate before judging.
- Confusing correlation with prediction — 'reps who hit 80 activities a week have higher ' is correlation; the activity may not cause the attainment. Validate that movement in the indicator actually precedes movement in the outcome.
Real-world example
An enterprise sales org reviewed monthly and was surprised by quarter-end misses every other quarter. The instituted a weekly leading-indicator dashboard with five metrics: qualified meetings booked, contacts-per-Stage-4-deal, completeness on , time-in-Stage-4, and executive engagements logged in the last 14 days. In the first six weeks, the dashboard surfaced two structural problems: one team had 2.1 contacts per Stage 4 deal (vs 4.8 benchmark), predicting win-rate erosion; another team had 60% MEDDPICC completeness on Commit (vs 90% benchmark), predicting inaccuracy. Both interventions happened 8 weeks before quarter close; both teams hit. The same problems would have surfaced in the post-quarter with no chance to fix them.
Tactical preparation
- List your top five lagging metrics (revenue, , , retention, deal size).
- For each, identify the that historically predicts it 30–90 days earlier.
- Build one weekly dashboard with the leading indicators only — keep the lagging in the monthly review.
- Define a threshold and an intervention for each before the quarter starts.
- Audit quarterly: which leading indicators actually predicted movement? Drop the ones that did not; add new ones that did.
- Treat leading indicators as the management instrument and lagging indicators as the scoreboard. Both matter; they are not the same thing.
